Before the First Hot Week

The first version of the story is already screwed to a wall in half the houses on your schedule.

It has a round face and an app, and the carton said it learns. Behind it, on the newer installs, sits a board keeping its own fault history and equipment that can message somebody’s server before the homeowner notices anything is wrong. What the carton leaves out is the rest of the story: the equipment is on its way to diagnosing itself, and once it does, the parts turn up in a van and whoever carries them up the stairs will not need to know much.

The second version turns up at a distributor open house, or four times a week in your inbox. That one answers the phone at two in the morning in July, books the call, writes the quote, chases the customer who went quiet, and runs the office you cannot afford to staff. There is a man in a headset explaining that the shops moving now will own their zip codes. The first month costs nothing.

The two have more in common than the people telling them would like. Both are enormous. Both belong to a year nobody has worked yet. Neither hands you one thing to do at half past six tomorrow morning. Settle the argument over dinner and Monday’s board looks identical. The furnace you condemned on Tuesday still has no written quote. The quotes that went quiet in May are still in the folder, still worth money. The renewal letters you meant to send in February are still not sent.

This book takes no view on next year. It is about the quote you owe on the Tuesday job.

Start with the first story, because a list takes it apart, and every item on it is something you do with your hands, your ears or your nose.

It does not go up the hatch in August. It has never knelt on a joist in a hundred-and-thirty-degree attic, work light in its teeth, following a flex run to the spot where somebody stacked four boxes of Christmas decorations on it in 2016. It does not go on a roof in July or into a crawlspace on its elbows. It has no gauges, no manometer and no eyes on a data plate.

It cannot hear the compressor that is about to go. You can, from the driveway, before anything comes out of the truck — that note on start-up meaning somebody is buying a condenser this year whether they planned to or not. It cannot stand in a hallway and hear a return starving behind a closed door. It cannot smell a house on the first cold night of the season, when a furnace fires for the first time since March and what comes off it is not the usual smell, and you go for the mirror and the camera before saying a word to anybody.

It does not braze. It does not flow nitrogen, hold a joint six inches off a stud with a wet rag behind it, pull a vacuum down and watch whether it holds, or read a subcool number and decide the charge is wrong.

And it does not put its name on a combustion test. That is the one that matters most. When the analyzer says what it says and the answer is that this furnace goes off tonight, somebody has to stand in a kitchen and say so out loud to a family with a baby in the house, red-tag it and write it up. No software holds a mechanical license. None has a 608 card.

It does not know the code either, and it will answer as though it does. Ask about clearances, venting, or what you may legally do with a refrigerant, and back comes a smooth paragraph that may describe your county, somebody else’s, or a code cycle three revisions old. Chapter 10 handles this properly. Until then, treat anything it says about code or refrigerant rules as the start of a phone call.

So: no. Not the attic, not the diagnosis, not the joint, not the card in your wallet. That is the first story dealt with, and it did not take a chapter.

The worry underneath it is not foolish. Software has rearranged plenty of trades without ever picking up a tool, and this one has had a taste already. Home warranty networks that decide which house you get and what you may charge when you get there. Lead services renting you a phone call in your own town. A map pack with three shops sitting above you.

What is worth watching, then, is not a machine holding a torch. It is who ends up standing between your trucks and the family with no cool air, which argues for reading on. A shop that answers in ten minutes, explains itself in writing and owns its own review page is hard to squeeze anybody in front of. That is what Chapters 7 and 9 are for.

That is the reassuring half. The other half is that something really is moving, and pretending otherwise would cost this book your trust by page sixty.

What is moving is nowhere near the refrigerant circuit. It is the writing.

Nobody mentions, the day you put your own name on a van, that you have taken a second job you never applied for, and that it is typing. You write the replacement quote, then the version a homeowner can follow, because “failed compressor, R-410A” tells a family nothing about a decision they make twice in a lifetime. You write the repair-versus-replace comparison for the thirteen-year-old system. You write the change order when the return turns out to be half the size it should be. You write forty triage texts on the day the board shows sixty calls and fourteen slots. You write the answer to the review that says you tried to sell a whole system when all it needed was a capacitor. You write the renewal letters, in theory, every year.

None of that is HVAC. Not one minute of it goes on an invoice. Nearly all of it lands after the last call, in the two quiet weeks of the year, or never.

That pile is what these tools are actually good at. Not finding the leak. The six sentences that explain the leak to somebody who walked into the conversation braced to be sold something.

They fail at things too, and nobody selling you one leads with that. The main one is that they will make something up and hand it over with no change in tone. Ask what size the house needs and you get an answer that sounds like engineering and is not. It does not know your labor rate, what your supplier charged you for a condenser this morning, or that the rebate everyone quoted in April ran out of funding in June.

So the workflows in here all split at the same place. The facts stay yours: readings, sizes, prices, model numbers, what the code office actually told you. The words are its half. Where the line is easy to lose, a WATCH OUT box gives you the check. It takes about a minute. Numbers, promises, rules.

Then the commercial part, once. A family replacing a system is spending serious money, with three bids in front of them and no way to judge anybody’s brazing. They judge what they can read. The clearest thing to arrive first wins more than its share, and that was true long before any of this. What changed is the price of clear.

There is a week in the first real heat of the year that anyone running a small shop can date without a calendar.

Monday the phone starts and does not stop. By Wednesday you are eight days out on anything that is not an emergency, and you have condemned three systems. Three replacement quotes owed, to three families who are all, right now, calling somebody else for a second number.

The first quote you write properly. Twenty to ten at night, after a shower, three options laid out, what daily life is like with each one, a monthly figure at the bottom. It takes forty minutes and it is good. It wins.

The second one you write at ten to eleven, and it is thinner: the equipment, a number, eleven words of explanation. He says he wants to talk it over with his wife. Sometimes that is what actually happens.

The third one never gets written. Thursday starts at ten past six with a no-cool at a house with a newborn in it, and the day does not give the time back. The following Tuesday that family books the shop across town. You will chalk it up to price. It was not price. The other quote landed Wednesday evening.

Then the quieter cost, the one that never shows up as a lost job. Nobody sent the renewal letters that month. Forty agreements slid past their date without a conversation. That is next March’s calendar, empty, eight months early.

The bottleneck is not that you cannot explain a system replacement. You did it at twenty to ten on Monday and it was the best sales document your shop produced all year. The trouble is that the good version costs forty minutes, and July does not hand out forty-minute blocks.

What this book actually is, in one go.

It is a working manual for turning an everyday AI chat tool loose on the paperwork side of a residential and light-commercial HVAC business. ChatGPT, Claude, Gemini: pick one, they all do this. Replacement quotes and three-option presentations. Repair-versus-replace comparisons. Change orders. Heat-wave triage and the follow-up on the quiet quote. Invoices, the collection ladder, the agreement pitch and the renewal batch. Review replies and review asks. Job records, pick lists, bulletin summaries, honest homeowner explanations. The seasonal marketing you keep putting off. There are 150 numbered prompts, and a library at the back that puts one in front of you in ten seconds while a customer waits.

All 150 went through all three tools. Anything that worked in only one of them was cut before print. So the library is not a prediction. It is a record of what worked.

What it is not: a load calculation, a code book, a gauge set, a combustion analyzer, or any part of your license. It cannot size equipment, and no prompt in this book asks it to. Anywhere the tool comes near something that can cost you, a RULES CORNER box puts up the fence: customer information, sizing, refrigerant language, efficiency and rebate claims, advertising. Chapter 10 gathers them into one place, and it is the one to read before any customer detail reaches a chat window.

Nothing here needs a technical bone in your body. A phone, an email address, half an hour. Chapter 2 does the setup. Chapter 3 is the one skill that matters, and you have had it since your second year, because briefing one of these tools is writing a work order: what the system is, what the customer reported, what you want done, what to check first. Brief it the way you brief a tech you would rather not hear from again until the job is finished. That is not a pep talk. It is the same skill pointed somewhere else.

About the size of the thing, before you start.

None of this changes your life. It changes the stretch between the last call and bed, and inside a month, most of your evenings. The next page counts it up chapter by chapter and gets to about eleven hours in an ordinary week, with more in the weeks that are not ordinary, which in this trade means the two you already dread. Honest number, and not a free one. Your first week takes time rather than returning any, which is what every new tool does. By the third week the trade is clearly in your favor.

Most people come out the far end of a book like this holding two things. Usually the quote workflow and the Friday sweep through the ones that went quiet. The marketing chapter never gets opened. Four or five hours come back anyway. That is not you falling short. That is the book working the way it was built. The twelve chapters are a menu, not a syllabus.

Nobody is coming for the attic. Somebody with hands, a license and a working nose still has to go up there in August and find out why the back bedroom never gets cool. What this offers is smaller than either version you were sold, and a lot more use: the quote out before that family has finished dinner, the renewal letters actually sent, and an evening in October that belongs to you.
